Last-Mile Transport Platform · Two-Tier Driver Model, Live Tracking, and Photo Proof of Delivery
AppMatic Tech built a last-mile transport platform from scratch for an Indian transport and logistics company: a two-tier driver model spanning direct and agency fleets, live GPS tracking, timestamped photo proof of delivery, and agency admin panels, built in Flutter on a custom Laravel backend.

Project Overview
AppMatic Tech built a last-mile transport and delivery platform from scratch for an Indian transport and logistics company. The platform connects customers who need packages moved with a network of verified drivers sourced through two channels: individual drivers onboarded directly by the platform and logistics agencies that bring their own fleet of drivers. AppMatic Tech delivered the complete UI/UX design and full engineering build: Flutter mobile applications for customers and drivers on iOS and Android, a custom Laravel backend with PostgreSQL database, and web-based admin panels for the platform operator and for onboarded agencies.

The Problem AppMatic Tech Solved
Transport companies that operate with a mix of their own drivers and partner agency drivers face an operational split: the company's direct drivers are managed through one system, the agency's drivers are managed through the agency's own tools, and the customer has no visibility into which driver is handling their delivery or where the package is. Delivery disputes are resolved by phone calls and unverifiable conversations because there is no documented proof of pickup condition or delivery completion. As the driver pool grows across both direct and agency sources, the manual coordination breaks down: assignments overlap, driver availability is unclear, and the operations team cannot see the full picture of who is delivering what, where.
AppMatic Tech built a platform that unifies both driver sources under a single system with separate management hierarchies, gives customers real-time visibility into their delivery from pickup to drop-off, and captures photo proof at both ends to eliminate delivery disputes.
What AppMatic Tech Built
AppMatic Tech delivered the full transport platform from scratch including UI/UX: customer and driver Flutter apps, a custom Laravel backend with PostgreSQL, a platform admin panel, and dedicated agency admin panels. Every component below was engineered to unify direct and agency drivers under one operational system.
- Customer App
- AppMatic Tech designed and built the customer-facing mobile app where users place delivery requests with pickup and drop-off locations, package details, and handling instructions. After a driver is assigned, the customer sees the driver's live location on a map from acceptance through delivery. The customer receives photo proof of the package at pickup (condition documentation) and at delivery (proof of completion). Payment, delivery history, and driver ratings are handled within the app.
- Driver App
- AppMatic Tech built the driver-facing mobile app where drivers view available delivery requests, accept assignments, navigate to pickup and drop-off locations with integrated maps, and update delivery status at each stage: En Route to Pickup, At Pickup, Package Loaded, In Transit, At Drop-off, Delivered. The driver app requires mandatory photo capture at pickup and delivery. Both photos are timestamped and geo-tagged automatically. The driver's earnings dashboard and payment history are accessible within the app.
- Two-Tier Driver Onboarding
- AppMatic Tech built separate onboarding flows for individual drivers and agencies. Individual drivers submit identity documents, vehicle documentation, and a profile photo for platform verification. Agencies submit company registration and fleet details, and receive a dedicated agency admin panel where they add, verify, and manage their own drivers. Document expiry tracking sends automated reminders for license and insurance renewals across both driver types.
- Agency Admin Panel
- AppMatic Tech built a dedicated admin panel for each onboarded agency. The agency admin adds and manages the agency's drivers, views agency-level delivery performance and driver ratings, tracks earnings, and handles commission reconciliation with the platform. The agency admin sees only their own drivers and deliveries. They do not see other agencies' data or the platform's direct drivers.
- Platform Admin Panel
- AppMatic Tech built the platform operator's admin panel with a live operational dashboard showing all active deliveries, all driver locations (direct and agency), and real-time order status across the entire network. The admin panel supports driver and agency onboarding approvals, document verification, delivery analytics (volume, completion rate, average delivery time, customer ratings), commission and payment management, and dispute resolution with access to delivery photos, GPS trails, and status timestamps.
- Photo Proof of Delivery Pipeline
- AppMatic Tech built a mandatory photo capture system at two delivery lifecycle points: pickup (package condition) and delivery (completion proof). Each photo is automatically timestamped with the capture time and geo-tagged with the device's GPS coordinates. The photo pipeline is offline-first: photos captured in low-connectivity areas are stored locally with their timestamp and geo-tag intact, then uploaded when connectivity returns. The timestamps reflect the actual capture moment, not the upload time. Photos are attached to the delivery record and visible to the customer, platform admin, and, for agency drivers, the agency admin.

Technical Architecture
AppMatic Tech built the platform backend in Laravel with PostgreSQL as the primary database. The role hierarchy supports four access levels: platform admin (sees everything), agency admin (sees their own agency's drivers and deliveries), driver (sees their own assignments and earnings), and customer (sees their own deliveries and tracking). The permission model enforces data isolation between agencies while giving the platform operator a unified operational view across all driver sources.
The mobile applications were built in Flutter for iOS and Android from a single codebase. Live GPS tracking uses each platform's native location services with the Flutter location pipeline transmitting coordinates at configurable intervals during active deliveries. The admin panel map view aggregates location data from all active drivers using clustered markers at high zoom levels and individual markers at street level, handling hundreds of concurrent active drivers without rendering performance degradation. The photo proof pipeline compresses images on-device before upload and uses the same offline-first queue architecture AppMatic Tech has deployed in construction and healthcare field applications.

Results
AppMatic Tech delivered the transport platform as a complete system: customer and driver Flutter apps for iOS and Android, a custom Laravel backend with PostgreSQL database, a platform admin panel with live delivery map, and dedicated agency admin panels for each onboarded logistics partner. The two-tier driver model unified direct and agency drivers under a single operational system without requiring either group to change their existing management structure. The photo proof of delivery pipeline eliminated the delivery dispute resolution problem by providing timestamped, geo-tagged photo evidence for every delivery at both pickup and drop-off.

"We were running two separate systems: one for our own drivers, one for our agency partners. Neither system talked to the other. Our operations team could not see the full picture. AppMatic Tech built us one platform that handles both. Our direct drivers and our agency drivers work through the same system. Agencies manage their own people through their own admin panel. We see everything from one dashboard. The photo proof alone cut our delivery disputes by more than half because the evidence is right there in the system."

How AppMatic Tech Built the Transport Platform
- Discovery, UI/UX, and Role Modeling
AppMatic Tech designed the customer and driver UI/UX, defined the six delivery states, and modeled the four-level permission hierarchy that isolates each agency's data while giving the platform operator a unified view.
Step 1
- Laravel Backend and Two-Tier Onboarding
AppMatic Tech built the Laravel backend with PostgreSQL, the direct and agency onboarding flows with document verification and expiry tracking, and the per-agency admin panels with isolated data access.
Step 2
- Flutter Apps, GPS, and Photo Proof
AppMatic Tech built the Flutter customer and driver apps with live GPS tracking and the offline-first photo proof pipeline that captures timestamped, geo-tagged images at pickup and drop-off even in low-connectivity areas.
Step 3
- Platform Admin, QA, and Launch
AppMatic Tech built the platform admin panel with the clustered live map and analytics, ran structured QA across connectivity-drop and concurrent-assignment edge cases, deployed to AWS, and submitted the apps to the App Store and Google Play.
